The Challenge

After seven years of deep organizational adoption, a Fortune 500 climate technology company faced a hard deadline to exit their legacy self-service analytics platform. The analytics platform had become a liability due to:

  • Rising licensing costs
  • Server reliability issues causing job queuing and delayed data delivery
  • Governance gaps that made it impossible to know who owned what
  • A product roadmap no longer aligned with the organization’s cloud-first data strategy

Leadership set a firm deadline to fully transition to Dataiku before the next contract renewal. Initial server inventory showed over 10,900 assets, but the true scope was unclear. Years of server performance issues had led many users to maintain their own workflow libraries outside the governed environment, making it difficult to fully assess dependencies and migration risk.

The challenge extended well beyond technology. The organization had recently completed another major platform migration that left users skeptical of timelines, wary of enablement promises, and protective of tools they had spent years building proficiency around.

Business continuity for month-end close, logistics operations, and production planning all depended on workflows that couldn't fail.  But the migration was not only a technical challenge; the greater challenge was earning user trust and driving adoption in an environment where that trust had already been eroded.

Our Approach

Aimpoint Digital delivered a two-phase engagement: a rapid migration assessment to de-risk the transition, followed by a 14-month migration program designed around what that assessment revealed.

Discovery Before Commitment. Before committing to a migration timeline, Aimpoint conducted a hands-on assessment of the existing analytics estate. The team inventoried assets across both server and desktop environments, with ongoing monitoring throughout the migration to capture new workflows as they emerged. By introducing a user-driven asset review process, asking workflow owners to rate their assets on actual business importance rather than relying on metadata proxies, the team was able to estimate at least 64% of assets were candidates for retirement or de-duplication.

Business Impact Mapping. Aimpoint categorized critical workflows by operational impact (month-end close, shipping, manufacturing) through structured interviews with 35 key stakeholders. This categorization drove migration prioritization in ways that platform metadata never could. Of 368 workflows rated critical, 234 were mapped to specific business processes that required careful sequencing.

User-Led Migration with Intensive Support. Rather than rebuilding workflows on behalf of users, Aimpoint enabled users to migrate their own assets with support calibrated to their skill level and workload. The team trained 575 users through 10 cohorts across 80+ training sessions. High-volume power users received dedicated attention: 989 one-on-one working sessions, 703 hours of hands-on use case support, and 255 users guided individually through their specific conversion paths.

Custom Tooling and Accelerators

  • 35 Catalyst Use Cases: Fully documented example projects demonstrating how to apply Dataiku concepts to users' actual work patterns, giving users a credible, customized starting point instead of a blank canvas or generic guidance.
  • 38 Custom Plugins: Purpose-built functionality that replicated and in many cases exceeded legacy platform capabilities for specific usage scenarios, with 8,877 uses recorded across 31% of all projects.
  • Proprietary acceleration tooling: In the final phase, Aimpoint processed 1,209 workflows to achieve a 42% average acceleration, helping users who were still working through conversion as the deadline approached. (As of early 2026, continued development of this accelerator has pushed average acceleration rates above 70%.)

Change Champion Network. Aimpoint established a change champion group to provide ongoing feedback on user communications and ensure key messages reached all affected teams. Ongoing office hours created shared learning space, building a community of users who could support one another beyond the formal training program. A migration of this magnitude is as much a change management effort as a technical one, and Aimpoint served as a strategic partner across the full communications lifecycle, from initial announcements through final cut over messaging.

The migration did more than move workflows to a new tool. Issues that users had accepted as normal, including server queuing delays, unreliable scheduling, and connector friction, were addressed in the new platform design.
